PIXM was brought on board during the final phase of the project, at a time when the production required strong oversight, structured workflow management, and
end-to-end coordination to bring the VFX process on track.
Challenges Before PIXM Joined
When PIXM was engaged, the project was already in an advanced stage, but lacked the foundational VFX management structure required for a large-scale film. The key challenges included:

VFX edits are not aligned or updated across vendors

Dailies had overlapping image/text, complicating QC

Despite these conditions, PIXM’s task was to organize, structure, and streamline the workflow so vendors could deliver with clarity and consistency.

PIXM’s Contribution and Impact
1. Establishing the First Complete VFX Shot Count & Breakdown
One of the first steps was creating a structured, sequence-wise and reel-wise VFX shot list for the entire film.
This was the first time a full VFX count sheet was implemented for this project, setting a new workflow standard for Telugu film productions.

2. Building a Clean Data Structure & File Naming System
Before PIXM joined, plates and scans were inconsistent and difficult to track.
We created:

A uniform folder structure

A consistent shot naming convention

Templates for editorial teams and DIT

A clear method to avoid frame overlaps/text overlays in dailies​

This ensured all VFX studios received data that was clean, trackable, and production-friendly.

3. VFX Edit & Reel Alignment
PIXM consolidated all available VFX edits and reels, validated them, and:

Mapped each shot to its correct sequence

Removed duplicates and outdated versions

Distributed correct edits to vendors and DI studios

This drastically reduced confusion and allowed studios to work with the latest references.

4. Vendor Coordination & DI Studio Collaboration
With 3000+ shots and multiple studios:

We created a centralized distribution pipeline

Coordinated with DI for scanning, colour outputs, and data delivery

Ensured studios received the required reference material, LUTs, and assets

5. Grafana-Based Shot Tracking Implementation
To maintain real-time visibility of progress, PIXM implemented a Grafana dashboard for:

Vendor progress

Daily updates

Submission tracking

This was one of the first implementations of this level of tracking in a Telugu-language VFX project.



6. Color Pipeline & LUT Workflow Management
A major part of PIXM’s work was ensuring colour consistency across all VFX vendors.

Our role included:

Managing LUTs for each sequence

Working with the colorist and DOP

Sending sequences back-and-forth for LUT validation

Ensuring studios got accurate colour previews

Standardizing DI-to-VFX colour pipeline​

This significantly improved consistency in studios’ internal QC, even if final creative decisions changed later.
Outcome
Although the final VFX quality of the film received mixed reactions due to external factors, PIXM’s contribution was a significant improvement to the film’s VFX pipeline structure.
